Delivering global payments across time zones and rule differences

Global fiat payments connected compliance, risk, regional business, operations, and engineering. Time zones, different work weeks, and changing regulation shaped every delivery plan. Regional windows, async records, E2E flow, DOD, and escalation paths gave the work one operating rhythm.

01 / Project

I led global fiat payment delivery across APAC, Africa, and LATAM, coordinating compliance, risk, regional business, operations, product, and engineering.

02 / Ownership

I ran the delivery cadence, aligned regions, escalated risk, and helped establish E2E flows, DOD, and asynchronous decision records.

03 / Constraint

Teams worked across time zones and different work weeks, including the Middle East. Regulatory changes also reshaped solutions, leaving little shared working time.

04 / Outcome

I delivered around 45% of 2022 global fiat payment projects and helped the team establish a more dependable cross-region delivery standard.

Concept relationship

Shared standards for cross-region delivery

When time zones and work weeks differ, common flow, completion criteria, and traceable records keep delivery moving.

01E2E

End-to-end flow

Defines ownership, inputs, and outputs from demand intake through launch acceptance.

02DOD

Definition of done

Gives regions and functions one standard for completion, reducing rework and handoff gaps.

03Async records

Keep decisions traceable

Records decisions, risks, and next owners so work continues outside overlapping hours.

Operating base

Regional communication windows and escalation paths keep the shared standards working

Background

Binance fiat payment projects sat across compliance, risk, regional business, operations, and engineering, covering multiple regions at once.

02

Challenge

The work involved time zones, different weekend patterns across regions, including the Middle East, and very limited overlapping hours.

03

My role

I drove delivery for global fiat payment projects and helped the team move from isolated agile practices into end-to-end program management.

04

Result

In 2022, I delivered around 45% of global fiat payment projects and helped establish a more stable cross-region delivery standard.

05

Reflection

Global delivery depends on a reliable operating order. Distributed teams need enough context to make decisions, take ownership, and deliver.

Actions

  1. 01Set regional communication windows
  2. 02Kept async records for key decisions
  3. 03Aligned delivery through E2E flow and DOD
  4. 04Built risk review and escalation paths

Systems built

  • Regional collaboration rhythm
  • Async decision records
  • E2E project flow
  • DOD and risk audit mechanism
